Every Lab build starts with a Discovery engagement (included in the build fee) that produces a clear architecture and fixed-fee proposal before development begins. The $50K floor reflects the minimum viable scope for a custom system that actually carries operational leverage. Most builds land between $50K and $150K depending on complexity.
Two factors: the number of distinct data sources we are ingesting (documents, systems, feeds), and the number of personnel whose decision patterns we are encoding. A smaller operation with one principal and a focused knowledge corpus sits at the lower end. Multi-practitioner firms with active CRM and delivery data sit at the higher end.
It covers the functions where your business needs experienced judgment rather than another hire: sales and business development operations, client delivery systems, growth infrastructure, or an embedded operational partner alongside a founder who is the bottleneck. The exact scope is set in the first conversation based on where the leverage is highest.
Fulcrum engagements start with the Bearing Diagnostic ($3,500, standalone) and move into an ongoing embedded partnership with monthly retainers starting at $2,500 and going up based on scope of work. There is no long-term contract. Engagements run month-to-month after an initial 90-day commitment.
A structured 90-minute diagnostic conversation, followed by a written report that identifies your highest-leverage friction point, what building around it would require, and what the expected lift looks like. There is no obligation to continue. Most clients use it to pressure-test their own thinking before committing to a build.
