When Advisory is the right answer (and when it isn't)

Advisory is right when you have revenue but not systems, and the bottleneck is structural, not effort. It is not the right fit for every business situation.

The test

Ask yourself: Is the business stuck because you don’t know what to do, or because you can’t get it done consistently without you at the center of it?

Advisory solves the second problem. If the answer is the first, you probably need a clearer strategy before you need operational execution. The Bearing Diagnostic is built to answer that question before any engagement begins.

When Advisory is the right fit

Advisory is the right fit when:

  • Revenue is real but systems are not. The business has grown past what informal coordination can hold.
  • The founder is the bottleneck. Decisions, approvals, and escalations all route through one person, and that has not changed despite hiring.
  • You have tried solving it with more effort. More hours, more hires, more documentation. The constraint did not move because it is structural, not behavioral.
  • You need someone inside the business, not someone who reviews it from the outside and hands you a plan.

When Advisory is not the right fit

Advisory is not right when:

  • The business is pre-revenue. At that stage the work is validation and iteration, not operational infrastructure.
  • You need a full-time team member present in every meeting. Advisory is fractional. It operates through structured access and agreed workstreams, not as a day-to-day employee.
  • You want a strategy document without implementation accountability. Advisory does not produce documents as the primary output. It produces operational change.
  • The relationship between founder and business fundamentally needs to change but the founder is not ready to change it. Fulcrum can build systems around a founder, but it cannot force adoption.

What happens if you are unsure
